THE CHALLENGE
The company already had its market, its know-how and its sales capabilities. Its goal was to accelerate growth in the United States and set up a subsidiary there. But its Canadian organization still relied on several independent systems: sales information, orders, documents, logistics and reporting required many manual steps and repeated re-keying.
Replicating that organization in the United States would have meant building a second administrative structure in parallel. Our mission was therefore not to develop the US market on the company's behalf — it was to build the organization able to absorb it.
NINETY DAYS TO BUILD A NORTH AMERICAN ORGANIZATION
We first restructured the Canadian operation before deploying an architecture shared by both markets. Prospects, customers and opportunities from both countries were brought into a single environment: each opportunity has an owner, a territory, a next action and a history, and leadership can track Canada, the United States or the whole group separately.
From sales proposal to order follow-up, the steps were standardized across both countries and documents are generated from the same information. As a deal progresses, the teams involved immediately have the file they need. Open orders, logistics information and incidents sit in the same file: leadership no longer needs to contact several people to reconstruct the status of an order.
Finally, a consolidated management environment tracks revenue, orders, pipeline, margins and receivables for Canada, the United States and the group.
RESULTS OBSERVED AT DAY 90
| Indicator | Observed result |
|---|---|
| Preparing consolidated Canada–US reporting | from nearly 2 days to under 2 hours, i.e. −88% |
| Steps requiring double entry between functions | −58% |
| Administrative time spent processing and tracking orders | −46% |
| Administrative hires dedicated to the US launch | 0 |
| Operating architectures to run both countries | 1 |
ESTIMATED ANNUALIZED IMPACT
The company absorbed a significant volume of new US business without building a second administration in parallel. Based on volumes observed at day 90, the recovered operational capacity represents an estimated annualized impact of CA$138,000.
This figure values recovered operational capacity only. It includes neither the revenue generated in the United States nor any commercial value attributed to our work: the commercial performance remains the company's own. Our contribution was to make that growth absorbable.
FROM CANADIAN SME TO NORTH AMERICAN ORGANIZATION
The transformation was not about installing more tools. It was about enabling a company that already knew how to produce and sell to scale without replicating its costs.
Teams in both countries now work within a shared architecture rather than two independent organizations, and each new US deal no longer brings a proportional increase in administrative workload.
Case study based on an engagement actually delivered. The client's name, precise location and any identifying details have been removed. Annualized impact figures value the operational capacity recovered at the rhythm observed at the end of the engagement; they are neither a commitment to results nor a promise transferable to another business.
