GROWTH WAS NOT THE PROBLEM
The company was generating sales. But every increase in orders almost mechanically increased the workload of customer service and operations. The teams answered the same questions every day: order status, delivery, returns, refunds, incidents.
The data needed to steer the business was spread across several platforms. Every week, several employees had to retrieve, check and consolidate information before management could understand what had happened. The company was growing, and its organization was gradually becoming its main constraint.
OUR INTERVENTION
We focused the first thirty days on the flows carrying the heaviest operational load. Customer requests are now sorted on arrival by type and priority. Simple requests are handled immediately from the information available on the order. Situations that need a human arrive directly with the right person, with the necessary context.
Returns and refunds were restructured around a common process. Sales, marketing and operational information was brought together in a single management environment: leadership has its key indicators every morning without waiting for a report to be prepared. Finally, the customer base was segmented to structure follow-up of active, inactive and high-potential customers.
RESULTS OBSERVED AFTER 30 DAYS
| Indicator | Before | After | Change |
|---|---|---|---|
| Handling a routine customer request | 11 min 40 | 5 min 20 | −54% |
| Preparing the weekly report | 14 h | 2 h 15 | −84% |
| Requests resolved without hand-off | 41% | 76% | +35 pts |
| Requests absorbed with the same headcount | baseline | +24% | — |
ESTIMATED ANNUALIZED IMPACT
The last indicator matters most: the customer service team absorbed 24% more requests with the same headcount, with no deterioration in average first-response time. On the processes restructured during this first phase alone, the recovered capacity represents an estimated annualized impact of €83,000, valued at the actual loaded hourly cost of the functions concerned.
This amount reflects the operating rhythm observed at the end of the first thirty days, projected over a full year. It is not a saving already realized.
THE REAL CHANGE
The goal was not to cut jobs, but to break the link between more orders and more administration. Before the intervention, commercial growth mechanically created internal complexity.
After thirty days, a significant part of that complexity was gone: more volume, the same team, less friction.
Case study based on an engagement actually delivered. The client's name, precise location and any identifying details have been removed. Annualized impact figures value the operational capacity recovered at the rhythm observed at the end of the engagement; they are neither a commitment to results nor a promise transferable to another business.
